Most engagements are judged too late, on a final outcome that arrives after the point where anything could have been corrected. The first quarter has its own deliverables, and knowing what they are lets you tell early whether you have hired the right people.

Corroboration Beats Assertion The single clearest pattern in observed behaviour is that independent agreement outweighs self description. A claim made only on your own site is treated as a claim. The same claim appearing on a review platform, in a trade publication and in a forum thread is treated as a fact about the world.

What Not to Do in the Name of Legibility Hidden text intended only for machines fails on every axis. It is detectable, it violates most guidelines, and it produces exactly the uniform low quality signal you were trying to avoid.

Marketing teams are unusually bad at this, because years of positioning work trains people to describe the product the way the company wants it described. A prompt set written by the people who wrote the positioning tends to measure the positioning rather than the market.

The reasonable reading is that ranking gets a page considered while quotability and corroboration decide whether it is used. Treating a strong search position as an entitlement to appear in answers is the mistake that catches out established brands most often.

There is a sequencing question worth settling early. Teams usually try to build all of these skills at once and end up with a shallow version of each. The order that works is measurement first, since it is cheap and it directs everything else, then writing, since every page published afterwards benefits, then the technical and outreach work which can be bought in the meantime.

Publish one honest comparison page naming your real competitors, including where they are the better choice. And start asking every satisfied customer for a review, at the moment they are satisfied rather than a month later.

Keep a small number of deliberately hostile prompts in the set permanently. Questions asking whether you are expensive, slow or suitable only for large clients reveal what the system believes about your reputation, and the belief is often traceable to one specific source. Nobody enjoys reading those answers, and they generate more actionable work than the flattering prompts do.

One caution about narrowing. Defining your category narrowly is the core advantage here, and it has to be a narrowing customers recognise rather than an invented segment. Claiming to be the leading provider of a category you named yourself impresses nobody and gets cited by nothing, because no buyer asks a question using that phrase.

Nobody outside the labs has the full picture, and anyone claiming otherwise is guessing with confidence. What we do have is a large volume of observable behaviour, published research and the citations that several assistants display openly, and those three together support some reasonably firm conclusions.

Entity Coherence Before a model can recommend you it has to be confident that the scattered mentions of your name refer to one company. That confidence comes from consistency across the details that identify you.

Weight toward the commercial tiers. Roughly a third on buying intent, a quarter on evaluation, a quarter on problem framing and the remainder split between definitional and branded is a reasonable starting distribution.

What Should Not Have Happened Yet A large volume of new content. Twenty published articles by month three usually means the baseline was not used to direct the work, and the pages were commissioned before anyone knew which questions mattered.

Use the first quarter to learn how they handle bad news, because there will be some. A rendering problem nobody anticipated, a correction request refused, a rewritten page that earns nothing. How those get reported in month two predicts how a flat quarter will be reported in month eight, and it is far easier to change supplier at ninety days than at a year.

Second, prompts that presuppose a weakness: is this company expensive, are they slow, are they suitable for small clients. The answers reveal what the system believes about your reputation, and where the belief is wrong it points at a specific source you can correct.

Specificity Is the Small Brand Advantage Large companies write for every segment at once, which produces copy that commits to nothing. A small business can say exactly who it serves, in what geography, at what price, with what turnaround, and where it is not the right answer.

One thing to establish in week one is where everything lives. The prompt set, the baseline archive, the raw answers and the correction log should sit somewhere you control from the beginning rather than in the agency's systems. Retrieving them later is a negotiation. Having them from the start is an administrative decision nobody objects to at the outset.
